Case Study: Orchestrating a Complex Factory Relocation

Through its client 2-Con AB, Jetlogistics received the prestigious assignment to assist when their customer faced the challenge of relocating multiple production lines across Europe.

For almost 30 years, 2-Con AB has tackled challenges related to repairing, rebuilding, and streamlining production facilities for the manufacturing industry. Through staffing, training, and advisory services, they ensure and refine production in collaboration with their customers, promoting safe and cost-effective operations—everything aimed at maintaining and improving their clients’ competitiveness.

In this project, they needed a logistics partner capable of handling an intricate and evolving transport puzzle. With two factories closing, all production material needed to be relocated efficiently to new sites—primarily a warehouse in the Nordics, with additional shipments within Nordics and northern Europe.

Jetlogistics took on this highly complex logistics challenge, demonstrating why an experienced and dedicated partner is essential for large-scale industrial relocations.

Project Scope

The initial plan was to transport 60 trailers from Nordics to northern Europe. However, as the customer re-evaluated their logistics strategy, the project expanded significantly. The final operation involved:

  • Two origins
  • Primary destination: In the Nordics
  • Additional shipments: Within Nordics and northern Europe.
  • Total volume: 190 trailers, including oversized cargo

The cargo itself consisted of entire production lines, including large conveyor systems, with some components measuring up to 2×9 metres. Weight limitations required careful pallet construction to keep loads within the 15-tonne trailer capacity. Specialised jumbo trailers were used to accommodate the height, and load masters and ramps were essential to facilitate loading and unloading.

Road transport was the primary mode used, requiring meticulous route planning to account for loading and unloading capacity, driver rest periods, and traffic congestion. A portion of the cargo was moved to a location outside of the EU, introducing customs complexities. Jetlogistics handled all necessary documentation and clearance procedures, preventing unnecessary delays and ensuring smooth cross-border transport.

Tight Timelines and High-Season Constraints

Jetlogistics had a solution ready within a day of receiving the initial inquiry, proposing to complete the transport within two weeks. However, as the project scope massively evolved from 60 to 190 trailers, the timeline remained tight:

  • First trailer loaded: 30 October 2024
  • Final trailer unloaded: 18 December 2024, 19:00

This period coincided with peak season for European road freight, making trailer availability scarce. At the height of operations, 12-13 trailers were moving daily from multiple locations to different destinations. Jetlogistics had to manage several subcontractors, ensuring smooth coordination between suppliers, drivers, and the end customer, all while also navigating disruptions such as vehicle breakdowns, weather conditions, and holiday-related traffic surges. 

Overcoming Challenges

The project was a constantly shifting puzzle, requiring continuous adaptation. Each change affected logistics planning, from sourcing additional trailers to adjusting loading and unloading schedules. Navigating these evolving demands, Jetlogistics ensured the operation stayed on track.

The relocation also coincided with peak season for European road freight, where securing trailers was particularly difficult. Leveraging its extensive supplier network, Jetlogistics overcame capacity shortages to keep shipments on schedule. Adding to the complexity, the cargo included oversized production line components requiring precise handling and transport planning. Jetlogistics arranged all necessary equipment, ensuring safe and seamless movement.

Careful coordination was essential, as warehouse staffing in Denmark was scheduled based on incoming shipments. Workers were brought in according to arrival times, making precise scheduling crucial to avoid inefficiencies and unnecessary costs. Jetlogistics maintained constant communication with suppliers, drivers, and warehouse teams to ensure everything ran smoothly.

Despite these challenges, Jetlogistics successfully delivered on time and to the highest standard. Nathalie Herget, Jetlogistics’ country manager in Sweden, personally oversaw the operation, using her expertise, adaptability, and problem-solving skills to ensure every piece fit into place. Her hands-on leadership was key to making this complex relocation a success.
